The team's instinct was to rebuild Hubdoc mobile as a full-featured app (folders, tags, document management, etc.) for smaller screens. Research showed something a little different. Users of the mobile app are small businesses that need to upload on the go. I proposed to remove folders and tags from the nav entirely and scope V1 to a 3-tap capture flow. That position held through V2 and became the explicit mobile philosophy for File Inbox at the MTD UK launch three years later.

V1 — native rebuild, single image capture, general release
iOS (Swift) and Android (Kotlin). New camera capture, document list with image previews, org switcher on main screen, light/dark mode from day one. Staged rollout via feature flags (5% at launch, ramping through May). The majority of UAT bugs were caught in the first 1% release.

Camera upgrades + upload modal removed
Zoom, brightness, and crop controls added. Upload modal eliminated (5% fewer clicks in the core capture flow). The most requested fix identified in post-launch Intercom data was resolved within the same quarter.

V2 — multi-page capture + tags and notes
Single / Multiple / Combined taxonomy shipped. Tags and notes returned to document detail and reintroduced with document-level context rather than the nav-level. Analytics and in-app NPS are wired in for ongoing measurement.
2024
XeroCamera — extracted as platform infrastructure
The camera module became a standalone SDK, integrated across Xero mobile apps. Now, every app runs the same permissions, image optimization, and capture logic established for Hubdoc and impacting 600k XAA users.
